Nation-wide Grocery Retailer

CASE STUDY:
Nation-wide Grocery Retailer

STOREROOM RESET, INVENTORY
Bureau Veritas was hired by a major nationally-known grocery retailer, Inc. to support their program to reorganize and standardize storeroom operations and data normalization across 17 facilities including a commissary, and plants making or packaging store brand products such as bread, milk, ice cream, and a variety of beverages. BV’s work supported this client's implementation of Hexagon (formerly Infor EAM) Operations and Maintenance software, and was estimated to take approximately 2 years.

CHALLENGE
With any major project such as this, there will be challenges. Implementing an enterprise EAM/CMMS platform is a huge challenge by itself, but add to that the need to reorganize and standardize parts inventory and operations across 17 plants in 5 states, and those challenges are magnified.

The storerooms range in size from just over 1,500 SKUs to more than 15,000 SKUs, with the average being around 6,600, but the Client had very low confidence in the quality of their data, and no way to know how many spare parts might be the same from one plant to another because of inconsistent naming. This lack of enterprise standardization prevented the Client from consolidating purchasing, or internally sourcing spare parts during emergencies or supply chain interruptions. BV shared in the challenges resulting from poor-quality initial data, and had to be flexible with scheduling as the Client experienced delays in meeting software “go-live” targets for the system.

BV SOLUTION
BV's inventory team has helped this client reduce the number of SKUs they need to add to their CMMS. The first plant started out tracking more than 10,000 SKUs, but once BV was able to help them identify and clear out obsolete parts, consolidate parts that previously had multiple locations, and remove vendor-managed inventory (VMI) and consumable supplies from the active, client-managed inventory tracked in Hexagon, the SKU count dropped to just 6,400.

BV also worked with the Client to explore best practices and options for naming conventions, labeling options (label size/style, description format, layout, QR code, etc.), and methods for maintaining the integrity of inventory counts during the live inventory cycle.
